# FIXXO — Category Demand & Supply Analysis
## Herndon · Reston · Chantilly · Ashburn · Fairfax

**Purpose** decide which categories the women-first pilot launches, in what order, and how much supply actually exists for each.
**Method** national demand data + Northern Virginia census/housing data + registry-derived supply density. Every count is an **estimate** — the exact figure requires a DPOR pull, and the query is given for each row.
**Companions** `SOURCING.md` (channels) · `../db/SOURCING.md` · `../WOMEN_PILOT.md` · `../outreach/COMPLIANCE.md`

## 0 · Read this first: the supply reality

The brief asks for an **all-women pilot across five cities on one day**. The demand side supports it easily. The supply side does not, and pretending otherwise would set the launch up to fail.

Verified women-owned supply in Northern Virginia:

| Source | What it found |
|---|---|
| **Womyn Owned** (SBA WOSB/EDWOSB registry) | **11 certified women-owned residential remodelers in the entire state of Virginia** (NAICS 236118) |
| Same registry, trade categories | Handful of women-owned firms, concentrated in **remodeling, cleaning, property maintenance, construction management** — not in service-repair plumbing/HVAC/electrical |
| Named NoVA examples | Bianco Renovations (Chantilly), AFG Group (Herndon), Athena Construction Group, MENA Contractors, Trejo Contracting, SC Companies (Class A, women-owned) |
| National base rate | Women hold a small single-digit share of licensed plumbing/electrical/HVAC roles |

**The conclusion that must shape the plan:** women-owned *businesses* in the licensed repair trades number in the low tens across NoVA. An all-women pilot that requires both the owner **and** the technician to be a woman, across 10 categories, in 5 cities, cannot be staffed on 1 January.

### The two ways to honour "all women" — pick one

| Model | What it means | Supply needed | Feasible by launch? |
|---|---|---|---|
| **A · Women-exclusive** | Only women-owned firms, only women technicians | 60–100 women-owned trade businesses | **No.** Does not exist in this region |
| **B · Women-first matching** ✅ | Mixed-ownership firms may join; **every job in the pilot is matched to a woman technician**, and women-owned firms get priority, published pay and first pick of tickets | 30–50 **women technicians** (can sit inside firms of any ownership) | **Yes, with a 90-day recruiting sprint** |

**Recommendation: Model B.** It delivers the customer-facing promise exactly — a woman arrives, every time — while opening the supply pool from "tens of businesses" to "hundreds of technicians." Every job in the five cities is women-delivered; what we relax is only the *ownership* requirement on the firm. That is the difference between a launch and a marketing page.

This is also the honest version of the promise: a customer who requests a woman gets a woman. She does not care who owns the LLC.

## 1 · Market sizing (real data)

| Market | Population | Households | Median HHI | Median home value | Owner-occupied | Median age | Source |
|---|---|---|---|---|---|---|---|
| **Herndon** | 25,649 | 7,796 | $148,000 | $599,100 | 62.1% | 35.1 | Census QuickFacts / WPR 2026 |
| **Reston** | 63,542 | ~26,000 | $139,515 | $616,000 | 60.9% | 40.2 | ACS 2023 5-yr |
| **Chantilly** | 24,036 | ~8,700 | $157,124 | $663,600 | 81.1% | 41.3 | ACS 2020–24 |
| **Ashburn** (Loudoun) | ~50,000 | ~16,000 | ~$175,000 | ~$700,000 | ~78% | ~36 | Loudoun County |
| **Fairfax City** | ~24,000 | ~8,800 | ~$135,000 | ~$620,000 | ~65% | ~39 | ACS |
| **TOTAL** | **~187,000** | **~67,000** | — | — | **~65%** | — | — |

**Demand base:** ~44,000 owner-occupied households. At the 2026 rate where **79% of homeowners plan at least one repair or replacement**, that is **~35,000 repair-active households per year** in the five cities — roughly **2,900 repair jobs a month** at national frequency rates. That is the market the pilot is fishing in. It is comfortably large.

Two facts that improve the arithmetic for us:
- **Home values $600–700K with median incomes $140–175K** — this is a high-ticket, low-price-sensitivity market that will pay for a *guarantee*, not just a price.
- **Median age 35–41 with 60–81% owner-occupied and 83.6% living in the same house a year ago** (Herndon) — stable, invested, long-tenure homeowners. Ideal for membership attach.

## 2 · Category demand ranking (national 2026 data)

Two independent sources, used together. **Market share** is the size of the category; **repair share** is how much of it is urgent repair (which is what we sell).

| Rank | Category | Market share | Avg ticket | Repair share of jobs | Hire rate (renovating homeowners) | Our read |
|---|---|---|---|---|---|---|
| 1 | **HVAC / heating & cooling** | 18% | $4,500 | 88% | 40% | Biggest category, highest ticket, heat-pump tailwind |
| 2 | **Plumbing** | 14% | $350 | **87%** | 36% | Highest urgency, year-round, winter spike |
| 3 | **Electrical** | 12% | $400 | mixed | **41%** | Highest hire rate, EV charger + smart-home growth |
| 4 | **Cleaning (recurring)** | 8% | $2,400 | n/a | — | Recurring revenue, easiest women-supply, lowest ticket risk |
| 5 | **Appliance repair** | 3% | $300 | **96%** | — | The most repair-dominant category in existence |
| 6 | **Handyman / assembly** | ~2% | $250 | high | 25% (carpentry) | Cheapest supply, no licence moat, fastest onboarding |
| 7 | **Painting** | 5% | $3,200 | low | 28% | Planned work, good women-owned supply |
| 8 | **Water heaters** | (in plumbing) | $1,200–2,400 | 100% | 18% | Licensed plumbing at any price — high urgency, high ticket |
| 9 | **Roofing / gutters** | 10% | $8,500 | storm-driven | 17% | High ticket, volatile, hard to staff women-first |
| 10 | **Flooring / tile** | 4% | $4,000 | low | 20% | Planned, project-length, good women-owned supply |
| 11 | **Pest control** | 5% | $450 | recurring | — | Recurring, franchise-dominated, skip initially |
| 12 | **Locksmith** | <1% | $150 | 100% | — | Emergency, DPOR-certified, tiny supply |

## 3 · Supply estimate per category — and the women-first gap

Household base 67,000 across the five cities. Density figures are national businesses-per-1,000-households, adjusted **upward ~20%** for Northern Virginia supply density and income. "Target segment" = sole traders and 1–3 person crews (the segment that will join a marketplace; national brands and franchises will not). "Women-led est." applies the realistic base rate for women in the licensed trades.

| Category | Est. businesses in the 5 cities | Target segment (1–3 crew) | **Women-led est.** | Exact count via |
|---|---|---|---|---|
| Cleaning (recurring) | ~200 | ~140 | **~40–60** | No state licence — county business register + WBENC/WOSM |
| Handyman / assembly | ~125 | ~95 | **~12–20** | DPOR Class C register; many unlicensed ≤$1,000 |
| Painting | ~100 | ~70 | **~8–14** | DPOR Class C; WBENC |
| Landscaping / lawn | ~165 | ~110 | **~15–25** | DPOR; county |
| Electrical | ~85 | ~40 | **~2–4** | **DPOR Tradesmen — ELE (Master/Journeyman)** |
| Plumbing | ~75 | ~38 | **~1–3** | **DPOR Tradesmen — PLB Master/Journeyman** |
| HVAC | ~68 | ~30 | **~1–3** | **DPOR HVA + Master HVAC tradesman** |
| Flooring / tile | ~42 | ~30 | **~5–9** | DPOR Class C |
| Roofing / gutters | ~42 | ~18 | **~1–3** | DPOR Class A/B/C |
| Appliance repair | ~34 | ~24 | **~3–6** | No VA licence ≤$1,000; factory-authorised lists |
| Water heaters | (within plumbing) | — | **~1–3** | DPOR PLB (licensed at any price) |
| Pest control | ~25 | ~10 | **~1–2** | VDACS certification |
| Locksmith | ~12 | ~8 | **~0–2** | DPOR locksmith certification |
| **TOTAL** | **~975** | **~613** | **~90–155** | — |

### The gap, stated plainly

| Requirement | Number |
|---|---|
| Women-owned/women-led **businesses** across all 13 categories | **~90–155** (optimistic), of which licensed trades only ~10–20 |
| Women **technicians** reachable inside firms of any ownership | **~150–300** in the region |
| Needed for an all-women pilot across 5 cities | **30–50 women technicians minimum**, ~80 to run comfortably |
| Needed for a women-*owned-firm-only* pilot | **60–100 women-owned trade firms — does not exist** |

**Therefore: launch Model B.** Recruit **women technicians** (who may work inside any firm), not women-owned firms. The customer-facing promise is identical and the supply pool is 4–10× larger.

**Sourcing priority for women technicians:**
1. **WBENC / SBA WOSB registries** — the firms that already exist; 11 remodelers in VA plus cleaning and PM firms
2. **Womyn Owned** (https://womynowned.com/construction-trades/) — 1,098 SBA-verified women-owned construction and trades vendors nationally
3. **Virginia DSBSD** SWaM directory — state women-owned certification
4. **Women in trades associations + community-college pre-apprenticeship cohorts** — the durable channel; one cohort relationship yields 5–10 technicians per year
5. **Referral from the women-owned firms we do sign** — the fastest channel, and the one to script first

## 4 · The recommended launch category set

Depth before breadth. Launch **six categories**, not thirteen, and add the rest once the quality gates hold.

### Launch set — the six
| # | Category | Why it launches | Women supply route | Ticket |
|---|---|---|---|---|
| 1 | **Plumbing** | Highest urgency, 87% repair, year-round, winter spike | Recruit women technicians into existing plumbers; women-owned plumbers are ~1–3 | $350 avg |
| 2 | **Water heaters** | Licensed plumbing at any price, 100% repair, highest urgency ticket | Same plumbers, master-tech ticket | $1,200–2,400 |
| 3 | **Electrical** | Highest hire rate (41%), EV + smart-home growth | 2–4 women-owned + technicians | $400 |
| 4 | **HVAC** | Biggest category, heat-pump tailwind, membership attach | 1–3 women-owned + technicians; pair with maintenance plans | $4,500 |
| 5 | **Appliance repair** | **96% repair** — the most repair-dominated category there is | 3–6 women-led; factory-authorised lists | $300 |
| 6 | **Handyman / assembly** | Cheapest onboarding, no licence moat, fills lulls between trades | 12–20 women-led | $250 |

### Wave 2 — add after the gates hold (W6+)
Cleaning (recurring) · Painting · Flooring/tile · Landscaping

### Deliberately excluded at launch
**Roofing** (volatile, high insurance, thin women supply) · **Pest** (franchise-dominated, recurring but low ticket, not our wedge) · **Locksmith** (emergency-only, ~0–2 women-led, no supply).

## 5 · Sourcing channel per category (the query to run)

Method is identical everywhere: registry → licence match → contact append → screen. Only the credential changes.

| Category | Virginia credential | Registry query |
|---|---|---|
| Plumbing / water heaters | Tradesman: **PLB Master / Journeyman**; business Class A/B/C | DPOR LicenseLookup → Tradesman → Plumber → City: Herndon, Reston, Chantilly, Ashburn, Fairfax |
| Electrical | Tradesman: **ELE Master / Journeyman** | DPOR → Tradesman → Electrician → same cities |
| HVAC | **HVA contractor + Master HVAC tradesman** (REF for refrigeration) | DPOR → Board for Contractors → HVA |
| Appliance repair | No state trade licence ≤$1,000; gas/refrigerant needs the relevant licence | DPOR + **factory-authorised servicer lists** (Whirlpool, Bosch, LG, Samsung) |
| Handyman | ≤$1,000 unlicensed cap; **never split a job** | DPOR Class C register |
| Cleaning | No state licence | Fairfax County / Loudoun business register (cregister) + WBENC |

**Women overlay on every query:** cross-match the DPOR extract against **WBENC**, **SBA Small Business Search (WOSB)**, **Virginia DSBSD SWaM**, and **Womyn Owned** before any cold contact. That gives the women-led subset first, and the rest of the list second.

---

## 6 · What to do this week

1. **Pull the DPOR extract** for the five cities across the six launch trades. That converts every "~" in §3 into a real number in a day.
2. **Cross-match against the four women-owned registries.** That produces the actual women-led list.
3. **Choose the launch date.** Recommend **12 Jan 2027**, with a soft launch the week of 14 Dec 2026.
4. **Recruit 30 women technicians before anything else.** No supply, no launch — the same gate as `WOMEN_PILOT.md`.
5. **Run the compliant outreach** in `OUTREACH_SCRIPTS.md` — human-dialled first, WhatsApp only after opt-in.
